It's Coach Will. Today I want to talk about what would happen if you've ever asked yourself, what would happen if something happened to you today? Like what would happen to your business, right? What would happen to your family? What would happen to the income your family gets from your business, what would happen to your employees and the people that rely on you for an income? What would happen to your community, people that rely on you, for the social circle and to get those healthy brain chemicals that they get for your social circle in your community, in your gym and all the benefits that you provide? What would happen to that? If you ever sat and asked yourself that question, and yesterday, I actually recorded about an hour and a half long training that I'm going to actually put in our group for free, if you guys can have it that really expands on this whole thing and how to make it, so this type of thing doesn't happen. But, you know, I wanted to do kind of like, the quick short version this morning and talk about this because most business owners, they have it all up in their head. You have everything about how your business runs from top to bottom in your head and it's not written down anywhere. It's not putting it anywhere for anybody in case something would have happened with you or happen to you. And people don't realize how many people rely on them and how much is caught up in their--- and they don't also realize how much mental energy… Say hi, Zoey. Zoey decided to make an appearance here, she's hanging out in the backyard with me. If you don't realize how much mental energy is spent by their brain subconsciously holding on to all that information, right? Like you might think, "Oh, I just know how to do it. I don't need to write it down, I don't need to have it". Even if you'll have an employee that's doing it for you yet, you might be thinking, like, "I don't have to write it down because I know how to do it" and you're probably taking a lot of the steps for granted. There's probably all these little tricks you have to do day-to-day in your business, to help it operate. You know, like maybe you have a gym management system in. It's a little glitchy, but you know how to work with those glitches. So you never think about it, you are just going to do it and you don't really write it down for anybody else. And don't you ever like, unload those steps on your brain, right? Like you don't realize it, but your brain spends enormous amount of energy holding onto information to be ready for recall on a regular basis and you don't realize how much that might hold back you and your business, right? Like if you think about it, like, there's all these little things that your brain is holding on to. All these random steps, and it might be from everything, from how you sell a new member, and how you do the sales process in your gym and how fluid that conversation is, you never sat down and systemized it. And that's what really this video is all about, guys. It's about systems thinking and starting to think in systems. Thinking about how a process is done, and breaking it down to system in creating a system around it, right? And you don't create a system necessarily to handle and hand it off, right? So many people in business, they don't really give systems any credit until they actually have them and they don't often go and build systems until they actually need them. But they don't realize, it's like the reason why they're holding their business back, is because the entire system for their business is locked up in their brain and it's not even about like the fact that no one else can do it, and that is a big part of it, right? Like being able to delegate these stuffs, you first have to have them outlined for someone else to do, right? The worst way to train somebody is to throw them in and then micro-manage them every time they mess a step up. How much easier and how much less stressful would that be for that person, how much easier would it be for them to thrive in your business, if you had clearly outline steps A, B, C on a sheet of paper somewhere or you have a library of video somewhere that show you how you clean the bathroom every time? Because people know how to clean the bathroom, right guys? People can figure how software works. People can figure out how to enroll new members. People can figure out almost anything that you're doing out, if they want to. That's not what stresses people on. That's not what sets people up for failure. What stresses people out and sets people up for failure, is they don't know the way you want it done, right? Like you have a way that you do it in your business. A process that you like and this is probably the same reason why you are struggling to relinquish it, is because you're holding out of the statement, only you can do it. Because it's all trapped up in your head. You haven't really sat down and put the process and create a system out of it. If you just create an outline on how you do a certain thing, what happens is it relieves your brain of the mental energy it's taking a whole under the steps in your brain and instead starts to think about, "Oh, I can actually hand these steps up to someone else. It's actually not that complicated". In your brain, it actually starts to think of the next logical step, which is to replace yourself, to delegate, or to automate it, right? You might be like it's just not about delegating. You might also decide that you need to eliminate it. You might be like, "Oh, its actually like I'm doing this process and I've been doing for so long that I didn't realized I don't even have to do half of the stuff anymore because there's a system for it that I can buy like some software or something that might be able to do something like lead gen, right?". That's an example of a system that we here at Big Little Gyms provide and like we do all of these lead gens stuff. It's one of many systems we provide. It's part of our thing. But we have in there like all the lead gen/lead nurture tools. So like when the lead comes in, you're not having to, for example, if a lead calls when you're coaching a class, what happens? Right. Now you gotta remember to call that lead back or you missed a phone call and you gonna take your phone after the class you realized, you got four missed calls and you gotta call these people back and then no one answers, right. What if instead you systemize that process and when the call comes in while you're coaching class, they get an, in the text message, message notifications back immediately that says, "Hey sorry, I'm coaching a class. I'm gonna get back to you as soon as I'm done coaching and in the meantime, can you text me what your questions are?" right. Like what if that just automatically happened using some technology, right? That's something we can do, you can do that's available to you. It's like something you can do instead of having to load up your mental energy because we don't realize there's two things in life that are our finite and both kind of the same thing. So they are time and energy, right? Like you have essentially a certain amount of time that you're allowed to live this life. As far as we know, I mean you could be in whatever fate you're into. You can read all the books you want to. Say that maybe, there's an afterlife in another life of reincarnation, whatever. And maybe it is, that's essentially a different life or different phase of existence. It's not the same thing that we're doing right now and as far as we know, we only get to do this exact thing once in this exact form, right. So your time is limited, and is very, very valuable. And if your someone that is here to impact people on a major level, that's when you need to spend your energy doing, right? Like not doing with these mundane tasks that can be delegated out, not using your energy, which is the other thing that is finite, to remember all this stupid stuff, guys. Why would you spend all your mental energy retaining all this information? Why not do it all out on a sheet of paper like take and divide all the tasks in your business, in the five categories: sales, marketing, operations, fulfillment and finance, and then take everything you do daily and build this thing on the fly. Like really as you're doing your things daily like carry on a sheet of paper and a pen with you and write down the steps as you're doing them, as if to create a library of all these things for two reasons: A, so you can unload this mental energy that you're spending thinking about these things and; 2, you can create a set of SOPs to hand off to someone else, right? Like, if you just document how you do something in the small nuances and how you do it, they could be as little as easy as what I'm doing right now with you guys. I can turn my camera on and put it in selfie mode and I can walk through cleaning the bathroom. If it's a little new ones, thing about the bathrooms, the toilets are like leechy and are always breaking, you can put like, "Hey, here's how you do this thing with the toilet". Tha

What is going on? It's Coach Will and today, I just want to chat with you guys about what my intentions are for the next 30 days and what I plan to provide to you guys if you decide to tune in and watch a little bit, you know. I know you guys and your time is incredibly valuable, so you know. If you guys have noticed that all the last, like, six months, I haven't published nearly as much as I used to. I used to get on Facebook Live, almost every day and have really good momentum going with that. And what it did is it worked. It helps grow my business, right? So, you know, I started Big Little Gyms like two, two and a half years ago, and what I started doing when I launched the business was I started publishing every single day. I started putting my expertise out there and telling you guys who I was and sharing with you guys my perspective and, you know, also giving you guys like tips and tricks and things that were working for me to help grow my business, my gym and I owned a gym at the time. So it was really really cool to kind of like sharing, behind the scenes, you know. And that's what we did is that, when I started doing that, I definitely... 18 months straight, there was an expectation I would publish something every day. I woke up, I felt like I didn't publish something, I felt like, like I'm not doing my job right or I'm falling behind or they're gonna think I'm like not, you know, not real or not serious about this thing, right? Because, you know, it looks flighty. And then, you know, the thing is, it works. We got- it got me so busy. I got so busy with new clients like, Big Little Gyms grew. A lot of gym owners, you guys watching, started tuning in, and you were liking what I was saying. So you're like, "Okay, cool!". Like I would really, really be interested in working with you, people sort of raising their hands. This is something we tell gym owners themselves to do all the time: to tell you guys like, "Hey, get out there, put your face out there and be consistent about it because it works. It draws... draws people in towards you. Because people will not only learn what you share with them, the content, value that you share with them but they also learn, like, a little bit about you. They see the way that your brain thinks, they see the way that your eyes move and your hands move, and they see a lot of similarities in themselves. They start to realize like, "Oh, this person's a lot more like myself than I thought", right? And, like, I'm a pretty authentic person and I'm not someone who's going to step here and throw a bunch of like, false scare sketches to get you guys and try to sell you stuff that you don't need. I really only want to do things that are valuable for people and make sure that someone would invest a minute of their time or dollar of their money in it to me, that they get back a multiplier on that, right? It's not addition, it's multiplication. You want a multiplier back on the time and resource that we use to invest in the things that we need. So, and I- because I do that... I do that with the things that I invest my time and resources into, because I don't want addition, I want multiplication. I want to multiply the output of the inputs that I made, right? That's what I hope it does for you guys. So, you know, what I was sharing, and I'm at an event right now, guys. If you're wondering what the background is and why I'm at the beach and why am I at this awesome beach house, it's because I'm at an event right now where I'm in a room, sharing a room with like, 20 other business owners. So, I'm sitting in this room and we're openly sharing and I'm really talking much about our business, some of our business tactics. Everybody in the room is a successful business owner, everybody has done seven figures or more of their business. So we're all past that like, got to make money phase, right? Like, we're past that like High P kind of phase of business and we're established, we're doing it like this is our livelihood, is our living. We don't have to have jobs anymore. We just need to be good at this and like, to provide value to the people that pay us a paycheck, right? Like it pays you as you continue and multipliers back on your time and money. And so, you know, in sharing when it was my turn to share, I shared, you know, you know that like, I published for like, the first 18 months of the first two and a half years we did this and that. It worked so well that- that flywheel kept spinning and we kept getting people that were like, "Hey, I really want to work with you". And then as a result, I couldn't keep publishing because I got so busy with sales and fulfillment and it's in thoughtlessly like I could say it's an excuse that I didn't keep publishing because it only takes 5 or 10 minutes for me to keep doing the thing that's been working and I just didn't do it. So I got to own and say that it really is a choice. I chose... I chose to not keep publishing and I got to be okay with that. I gotta own that, like, these are the seasons, right? That like, that if I burn out or something and I don't want to do it anymore, but that's okay. That like, and that, and one of the things I got from the group, that one of the other group members shared with me that I thought was really really incredibly valuable, that I really wanted to share with you guys today that just really blew my mind was that like all these really successful people, that all had success in their businesses and- and a lot of them are hyper-successful, you know, they have months and years that they take that they write off. That they, that if flat- things flatline, they're okay with it, you know. Because they built a business that they can thrive so without them, or even if it doesn't thrive, they're okay, right? I'm entering a season of my life where my kids are gonna be two and four years old, and we're talking about traveling this summer. We're talking about taking, you know. Just bought a truck, just last week, I bought an awesome truck. Something I hadn't really thought deserving of, even though I've worked hard and made the money I didn't feel deserving of it, because I haven't driven that nice vehicle in a long time. So having the realization like, "Hey, you've done well enough to afford this thing for yourself and owning it, and being okay with owning it". And then, you know, what we're gonna do next is go and buy a trailer, a travel trailer. 2430 foot travel trailer, and me and the family are going to probably take a couple months this summer, and we're going to travel. And when I shared that with the group, they were like, "That's phenomenal! If you need to do that even if you are broke by the end of the summer, like, that would be time you would never regret having with your kids, especially the age like two and four". So I was like, you know, I got a little emotional. I was like, they're right. You know, to me, like my parents couldn't afford that for us and most people, most of my friends and family, they won't afford that for their kids. So for me it was like, you know, I want to do- for me, I'm like, I'm not out to live an average life. I'm not out to just get by, I'm out to live an exceptional life and hopefully be someone that when people look like, "Oh that guy did it differently", you know. That's also what we want, like, for our clients, right? Like that would be like, there's like nothing, you know. I'm a giver and a leader. So when you know, people come to us and they say, "I endorsed you". They endorse you by investing in things that we do and I've been believers and also like sharing what we do with other people. It's like, I want nothing more of them than to be even, have an ever greater multiplier of success with the time and money that they've invested in us, right? So like, I'm just like, over the moon when we get a client and I like it, I'm just like a family member, right, like I want them to have that too. I'm like, I really, really want you, when the summer comes if you and your family want to take off, you want to leave your gym behind for two, three months and you want to have a staff member run it because you got a three year old kid or a four year old kid and this part of their life is short, and they're gonna start going to school soon, and you know get busy or soon like you guys will take that time for yourself and find a way to enjoy, enjoy it. And then be okay with the outcomes of what happens with your business, right? Hopefully, what you do in that meantime is you build in preparation for that. You build your business well enough to not have to worry about the sky falling. But it's also a saying, if things would've, sky was the fall,

It's Coach Will, with Big Little Gyms. And today, I want to talk about fractals in business. Okay, so what is a fractal? First off, a fractal is essentially a pattern inside of a pattern, inside of a pattern, inside of a pattern. It almost continues. It can continue like infinitely, it doesn't always... but it's something that exists in nature, right? Like, in nature, these fractals everywhere, like, you can look at a tree. And a tree, for example, will have its branches, it has its root system, and it has its trunk and then it has these branches. Then off the branches comes the leaf, and then you could look at the leaf itself that it produces. And the leaf itself will have a stem, which kind of comes up off the tree, which tree would be the group for the leaf itself. And then the leaf itself, has all these little veins that run through it, kind of almost in the same shape as the tree, right? And then as you zoom in on those little veins that go through it, each of those veins has veins that kind of mimic the shape of the leaf. And then as you zoom in on those, it goes further, further, and further. And we see this all over the place and nature. We see it, for example, if you were to look at the Grand Canyon, the Grand Canyon has an almost infinite number of fractals. At least, probably so many, you probably couldn't count how many fractals it has. If you were to look at it from space, it is this big hole in the ground with all these little tributaries and canyons that break off, right? Then, as you zoom in on just one wing of the Grand Canyon, you'll see that there are more Canyons that kind of look like the Canyon that you're zooming in on, right? And then as you zoom in on that Canyon, that Canyon has little Canyons that look like the Canyon you're zooming in on, and it keeps going, and it keeps going, and it keeps going. And we see this pattern throughout nature and we've seen it throughout human life. Your offspring, if you have children, are like a fractal of you, right? They're fractal of you and your significant other, right? And that keeps on going and continues to be, like, a piece of you throughout generations, right? Because you're part of that fractal pattern, right? We see it in that nature, and then we see it all the time, in business too. Like, people think that business is, some like, construct that we've created, that doesn't exist in nature. And the reality we, as humans, created the construct of business. And we've been doing it for thousands and thousands of years. And we've been trading in commerce, in business this way. And as time goes on, it starts to look more and more and more like nature. We start to find more and more like nature, because ultimately, humans are over time, going to concise this construct down to the path of least resistance, right? There's no mistake about the way that we do business works, and how it works, and how it works in relation to nature, right? That's why understanding these things is so important, and why I talked about them is because we have to zoom out to the bigger picture principles that are at play in nature. If we understand those, we could start to see the strategies, and we start to see the tactics, without really having to show them, right? I don't have to share with you some like, fly-by-night marketing trick, because if you can see the patterns, if you can see it, you will start to already know what is next. You can almost, like, it'll raise your level of sensory acuity, which is like a sensory acuity is your ability to pick up on small things, and for your brain to almost subconsciously just deliver to you. Like, what you need to do next, and what you need to go look for next. If you don't have it, what will happen is, you'll start to, as you understand these patterns, you'll start to figure out the who, what, where and why of what you need so you can get what you need, right? Rather than just, like, going and looking for some like, trick. You're going to say, okay, who do I need to acquire? What do I need to learn? It's going to become more evident to you, clear to you, who you need to acquire, and what you need to learn, and when you need to do it. And that's why understanding the fractal of business is so important, right? And another way that we can look at this as well is, over the last hundred years, there's a guy named… I think it was Wilmer Pareto, but it's Pareto's principle. Which Pareto Principle, is essentially that the 80/20 rule, and it kind of more or less uses math to describe this fractal pattern that we're talking about that goes on in nature, and that's that like, for every 100 people, roughly 20% of the people are going to be responsible for 80% of the output or the production, or the opinion, or whatever the thing is you're measuring, right? And you can see this throughout our business, and if we understand this in our business, it can actually allow us to run a way more successful business and be a lot less stressed out. And I'm going to explain to you this real quick because, if you understand this concept, it's going to become really clear to you, and you're going to even see it in your own business. You're like, "Oh, I already know who the 20% of the people are". So, how we see this, is essentially use a gym, that whatever number of members you have, you have within your membership base, 20% of people are going to be responsible for 80% of, say, if you were, if you were to roll out like an upsell program, or like a nutrition program, or something new and exciting, that you want to sell over time. If you were to take out those launches and you were to measure the percentage of members who went for those things, they're going to find that it's roughly about 20% of your members that were responsible for the success of that program, right? That's if you do a really good job, right? If you do a really, really poor job then naturally, like, you're going to see a lesser percentage. But say, you're doing an optimal job, doing these things, you're going to see success rate right around there, right? And then, say, of a 100 people, and you sell 20 of them into this program, and let's say, it's a nutrition program, and the goal is for them to have some sort of transformation, it doesn't have to be weight-loss, it could be habits based, behavior based, it could be mindset based. It could be, there's a number of ways you can measure transformation, doesn't have to be caught up in weight loss. I know everybody's been talking about that over the last few years. But we know these days that, really, like, the biggest change we can see in people in the biggest impact we can have on someone is in their behavior and their habits, right? So, we could change our behavior, we could change their capabilities. If we can change their capabilities, we can change the results that they can get on their own, right? Essentially, we can make a more efficient and effective person that doesn't need to hang on our coattails in order to get success, they can do it on their own. And because we are the ones that facilitated that, we as the business owner, as the coach, as the expert, reap the benefits of that financially, because they're happy to pay us when we do that, right? So essentially, like, say, you have a program like that, where you have 20 people in a nutrition program, what you're going to probably see, is out of the 20 people, roughly 20% of them are going to have the most success, have like, 80% of success. When you go and measure up, like, say, it was weight loss and you're measuring pounds, right? And say, you have a group of 20 people and you go to measure all the weight loss, and you see between the group of 20 people, you lose a 100 pounds. What's going to happen is, you're going to have 4 people who are probably going to lose, like, 10 or more pounds each and be responsible, say, 4 people that lose 20 pounds each, and they're going to lose that 80 of the 100 pounds, right? And the rest are going to be responsible for the other 20%, right? You guys have probably seen that time and time again, right? It's Coach Will of Big Little Gyms and today, I want to talk about becoming the Mayor of your gym. I have my whiteboard behind me and you may or may not be able to see it. And right now, in my video and I look at myself, it shows up backward. I don't know if Facebook flips it around so you can see it. But anyway, we're going to talk today, guys. This might be part one of a couple of videos that I do that I think you're gonna be probably right spot on for just about anybody who runs a gym and is running [inaudible 00:01]. Most businesses fail and most businesses think it's all about strategy and credentials when building their team and they don't realize that the real, real money shot in their business is the talent and the culture. So we're talking about that means because gym owners think because they built a business full of people who like to work out and hang out together that they built culture when they often haven't built anything that has to do with culture. They just built a good place to go workout, they haven't built at any type of scale. They don't have any, you know, there's nothing of real substance there in regards to actual culture and it's usually done on accident and not on purpose. It was not engineered in, there's no guarantee that it's going to stay around. This is also the reason why businesses have customers. That's the number one reason for businesses that have customers and have cash flow, fail. Actually, I looked this up. I looked this up and I found it and also I found a bunch of graphs and studies. I was looking up the number one reason why businesses fail and they pulled like start-up founders and business people and consultants. And this is like a poll of, like, tens of thousands of people in business that make way more money than all of us and they're like, "What were the top reasons businesses fail?". And number one was no market need. Okay, the number one was no market need which means that no one in the area wanted it. They may start a business [inaudible 00:01] no one in the market, right? This could be a software company, could be an app, it could be a bulk more business, it could be any number of those things. And the number one reason why they fail is because they invest in something nobody wants, right? Now it might be the case with your gym but it's probably not, more likely in your market. People want you to sell, more likely every market and even the most pro downtown in the middle of nowhere. There's a gym somewhere making millions of dollars. Might not be your gym but there are gyms doing it, okay? And every market in the most pro downtown in the middle of nowhere in the country, there's product-market fit is already done for you, so you don't need to really worry about that. People want fitness, they want what you have, they want lifestyle, behavior change, they want nutrition, they want all of these things, right? Number two is they run out of cash, okay? So they run out of cash, they just, you know, their cost rises faster than the cash flow can accumulate to cover the cost they want in business, right? And for some of you that's a real thing, right? But for most of you guys, you got a little bit of runway in front of you, you got a while ago and acquired a business tomorrow. But you know, the thing is once you get cash flow, if you don't fix this next thing then this often kind of comes back around to bite you in the butt, right? So number three in this is so we can establish that once you have product-market fit unless you have a little bit of cash flow to cover your bills and you're able to stay open, the top reason becomes not the right team, okay? The top reason for not seeing a business becomes not having the right team, not having the right people on board and it's not having a team. Don't misunderstand me. It doesn't mean just building a team. It means having the right team, okay? The right people on board. This is how you become the Mayor of your gym and real quick, if you try to figure out what I mean in becoming the Mayor of your gym, become the Mayor of your gym means like what the Mayor does in almost every city is, they are not the person responsible for making, you know for aggregating reports, aggregating data, making delegating you know, in all these different departments. The city has so many different departments, right? It has, you know, it has a bunch of revenue-generating profit centers as a city with taxes and things like that but it also has plumbing and sewer and electrical and just probably a hundred systems that a city runs on. And the Mayor is not responsible for any of that. The Mayor is the face of the city, right? The Mayor is the person who represents the city and their job is to shake hands and kiss babies. They are not in, that they're not, they're not down in the plumbing system cranking off wrenches, right? In fact, the Mayor of most cities has probably never got electricity work in their life, probably has never picked up a wrench in their recent life. Maybe they have, maybe they have it but they're not down there cranking on, you know, not down there cranking on the bolts in the plumbing, right? Like the city, they delegate that to some type of city services division. Someone else in the service division delicate that down further to some sort of managers, that managers delegate that down for this some sort of worker bee, that worker bee goes down there and makes a repair that is necessary for the city to keep running, right? That is what becoming the Mayor means, right?. So doesn't mean removing yourself from your business. You're never gonna hear me say, "Oh like I would like you to run your gym if it's, though your gym as if you can just leave it, with intent to leave it", right? With intent to leave it. We don't know gym owners, nobody owns a gym just trying to build this business, we don't even have to go there, and most of you want to go there, you built this business because of the lifestyle business that serves you, right? This is the business that works for you and has a soft spot in your heart and it needs what we call "Ikigai" which is the Japanese word for a reason for being where it meets these four criteria that make someone feel whole to own the business, right? And that is what you're good at, it's what the world needs, that's what you're passionate about and it's where you can make money doing, right? That's what Ikigai is. And my goal is to become a Mayor so you can achieve that because you want to walk in your business and not feel like you have to do anything. Once you walk into your business, you feel like you want to do it. I'm excited to do this thing with my business. So I wanna put my whiteboard over real quick here coz' I got a bunch of stuff and this time I want to show you guys it's very practical in regards to this. So just give me a second when I flip this thing over. I lost a little thing that holds it all together. Of course, we got technical difficulties going on during our live broadcast. I got to fix this. Scott is shaking hands and kissing babies. That's right. It is all about shaking hands and kissing babies. So I wanted to kind of break this down to another level for you guys, coz' *inaudible* walk with the actual steps and you spend your time watching things like this, okay? So what is building a real company? There are five things that you need to know for talking about building a real company. Number one is we're talking about the entrepreneur's dilemma. So what is an entrepreneur's dilemma? An entrepreneur's dilemma is a situation where you start a business, you figure it out a little bit, you figure out the base moving parts. You like one of the five or six things my business is done every day to run this thing. You did a few customers. You start making a profit and profit to cover your bills and maybe pay yourself a little bit and then have a realization that you're a slave to your own machine. You built this machine and you've got all these different roles you're responsible for. Making possible these different roles for your business where I can give that today because I only got like 10 minutes to finish this video. And I wanna make sure it's concise for you guys. [Inaudible 00:03] situation you built yourself into a machine. You kind of like the matrix and you're plugged into the matrix. You don't need to realize it and that like matrix can't run without you, without taking your energy, right? So I'll tell you some situations where if you stop, the money stops, you essentially bought yourself a job. You probably left your job to do this and then after a couple of years, you like damn it, I have a job again. Not enjoying this, right? So I'll switch hands because I am AMRAP-ing holding with my right arm, it is killing me. So what is a real company? A real company is a business that runs smoothly, without you. It runs. It doesn't mean it has to run without you. You know right here, it can run smoothly without you so you can take a vacation. You can walk away from the gym. You can take a week off and it still generates profits and it still runs smoothly and you're not

What's going on it's Coach Will and today we are going to do Becoming The Mayor Part 2. I did Becoming The Mayor Part 1 video. Where I was standing in front of the whiteboard just the other day and you guys should definitely go and give that video a watch if you want to have a preface of what we are going to talk about today. Because today I want to get a little more into it and what I want to talk about guys is what systems are. Because in order to be good at this, be good at business, be good at running a gym, this type of business requires you to become a system's thinker and systems is not what people think it is, okay? Some people think systems, especially these days because there are so many software companies telling you about how they are doing systems because software is a part of the system, right? People think systems are software. Systems are not software. Software is a system or part of a system but systems are not software. Okay? I just want to get that really really clear because it is important that we understand that because if you think that system is software and you go and buy some software and it doesn't work, you are going to run into some issues and you are still going to have the same problems. People like to say things like, I tried a system and it didn't work. And they often talk about some software that promises to do everything for them and that's not a system, okay? A system, they really only work when the whole system is congruent so if you have a whole bunch of broken stuff of here in the system and you go try and plug a piece of software in and you are like, "it doesn't work for my team", "it doesn't work for my gym". Then, you don't have a system, you just have some software that's incongruent with the rest of your system, right? So, systems only work, when your vision, your mission, and your principles are boiled down to a set of strategies. And when those strategies are broken down into a set of standards and logic, right? And by logic, I mean everything you do in your business has an if-then algorithm built into it, right? People will think algorithms are some sort of like computer terminologies, they are not. Algorithms are simply when this happens, we do this. That's what that is, right? With software and technology, you want your systems to see what's happening and simply make a binary choice. So when you go on like buy a piece of software, that's why you're buying it is because like that's automation is. Simply when like something comes in, if a lead comes in on your website and our system sees that and it seems that they haven't booked an appointment, t's going to automatically make a decision after x amount of time to say, "Hey! This person did not book an appointment. We need to send them a message and get a conversation going." Because you are too busy to do that, right? So to do that for you and start to build a conversation, a dialogue because we need to answer some questions, to get them to book an appointment, we need to find out why they didn't book an appointment, and that's the first principle we are trying to figure out with that system is, why you didn't book an appointment, how do I get you to book an appointment, right? And the system are standard to do that work for you and that's what standards and logic will do, right? With people which is the other half of the system which I am going to show you guys here. Let me just move my face out of the way here. You have to have the systems, you have to have technology and software and then you have people, right? With people, you want your people to be able to make the same decisions that software does, it's if-then decision because it makes your life easier and their lives easier. And people, when I say this, "Oh! So it's close to turn on my people into a bunch of computers, right? Like, take all the personality of it. It's like no, actually this allows them to thrive, right? This allows them to thrive because right now, if you have all your people burned out on decision fatigue, and they are always in a reactive state, then, they are not really able to be or bring their gift to the table of your business. They're really not, they're just clogs in the wheel, making decisions on the flight of the reactive state versus saying, "Hey! We have this logic or this algorithm and when this happens it always do this and I don't need to think about it and now I can just go ahead and do that and now I can just be happy and be excited and do that. I can be the best version of myself!", versus being stressed about the decision-making, right? So of all the things, decisions are one of the most draining things people deal with. When people are faced with decision and there is no binary algorithm, there is no if-then algorithm, it puts them in a super reactive state, okay? And this happens for you, this happens for them, and when people are in a reactive state, it activates their adrenals and they begin to have this called, cortisol dump on their brain. Cortisol is a stress hormone that is designed to curb other resources in your body to prepare you for a fight or flight situation, okay? You normally don't want your team or yourself running around in a fight or flight situation and some of you guys are probably in it right now and been in this for so long that it just become your normal state and you've reached probably what's called burnout or you can see burnout coming and you're wondering why you are not as excited or passionate about your business as used to be or why it is not much of fun as it used to be. As a result, you probably also not as successful in the business as you used to be. Because naturally, you are not having fun doing it and you're not going to be very fun to be around and you are not going to be the best version of yourself when people are coming in the door, right? So basically, activating stress chemicals by having, forcing your people to make these decisions on their own, all these little tiny binary decisions all day all add up, okay? By doing that, you are turning off the field with chemicals that put us in a positive flow state and that's turning on the chemicals we need to fight or run, okay? So both you and the average person who works for you, they can't afford to work around in that state. It leads to indecision and it leads to burnout and it leads to things not getting done. If you feel there's things in your business you know you've been meaning to get done and you've been putting them off that is a sign of decision fatigue, that is a sign of burnout if you don't already have it, that is a sign that it burnout is coming because these decisions all need to be made, the business will now wait on you and if you do not make them, they're gonna keep, new things are gonna pop out and because of decision fatigue are so stressful you are gonna continue to not make decisions and your business is ultimately going to implode or you're going to implode and the business is going to be left in scratch, right? In a pile of rubble, right? So this is called decision fatigue guys, and that you need to, this is for you and this is also for your employees and the people that work for you, right? Because you didn't hire them to run around and be on their heels all day stressed out trying to figure out how to run your business for you, right? You hired them because they have hopefully specific skills and things like that. You hired them for gifts that you saw in them that you thought will be really really valuable for your people to experience at your gym, right? So for you the business owner in order to thrive, you need to eliminate the energy your brain and your team spends on decisions, you need to get off y our heels, okay? You need to stop doing this. This doesn't mean eliminate decisions, right? I didn't say eliminate decisions, I said eliminate the energy your brain spends on decisions 'cause decisions need to be made all day. You as the owner, CEO, manager of your business, your job is to make decisions but you cannot be constantly overthinking everyone of them or not knowing what to do. You need to have things in place that are clear-cut sets of logical forks. Everytime you come into a decision, there's a fork there, I can go left or right, yes or no, up or down. You need to go over the situation and say when this happens, I always do this and that always is based on numbers, when I do this 80% of the time this is the outcome so I'm always gonna do this and I am going to accept the 20% fail rate that happens as a result, right? The reason why you're not making decisions is perfection. You are trying to be perfect and you will not be perfect in business. It will not happen. Perfectionionismultimately lead to your business not being, not thriving at all. It's also going to put you in survival mode, right? So it's essentially when this happens, I always do this. I always do this because x amount of the time this occurs, right? And when you do this, you have more energy left to do the things that give you more energy. That's your job in business- is to find the things that give you energy and thrive the
Hey gym hackers, welcome back to gym hacker radio episode 003! in this episode I am going to start off where the last episode ended I'm going to share with you an epiphany I had when my gym was struggling that changed everything This all came to me at the worst of time, I was about to sell, my wife was pregnant, we were about to deplete what savings we had left to pay for groceries and our monthly living expenses. This gym had literally crushed my hopes... So let me take you guys back in time... I was sitting in a CrossFit level 1 coaches course for renewal so I could keep my affiliate renewal … running numbers in my head (as I tried to figure out how much money the instructor was making per hour.) Best I could figure, she was making about fifty maybe sixty thousand per year. Needless to say I was "bored to death!" (I had done this course years before) … So, with ninja like stealth … I reached in my backpack and pulled out the "how to" book I had bought just two days earlier. This was a book on business growth strategies I paid $97 for that book (and the video that accompanied it) … and in my opinion …it was worth "ten-times that much!" Why did I think that? Because I knew that the guy who wrote it was making $10,000 per day growing his business … day in and day out … and he'd been doing that for a very long time. So, I ran my hand across the cover … down the spine … then flipped through the pages (not reading mind you) … I was just thinking. I began to run some numbers in my head … at $97 per book I figured he was making almost $10 grand a day Which is pretty close to a $4 million dollar per year business which is insane! But what's even crazier than that … is that the guy only spent a few days writing the book and recording the video … and when he was done he NEVER had to write it again!!! The book grew his tribe and community for him! He was able to create it once and he kept getting paid for it over and over again! That's when I realized that I didn't want to sell gym memberships with pretense that I had to service my members by coaching every class and deliver the lackluster fitness experience only a tired, stressed, overwork gym owner could provide. I'd been treating my members like this trainer was teaching us to do in the seminar … I wanted to serve my members like this author … And so that's what I did. And so I started grow my gym in way that allowed me to empower to people who's only desire is to be passionate coaches … ...and focus on providing a world-class fitness experience like no other from the top down. This allowed me to move myself out of the low value roles in my business and into the attractive character role that allowed me to create dream members. It started a movement towards rebuilding my gym in a way that made me a leader of a tribe that told EVERYBODY and got me $10 for every $1 I spent. and over the next eleven months or so … I had made over two hundred thousand additional dollars!… and within a year after that the gym had made almost a $500,000 dollars revenue! And we are on track for a one million dollar run rate by the end of 2019 plus I hear it repeatedly from my staff and members how we run an amazing business. So now I get to LOVE MY GYM again, in fact, that's why I still own it! I get to change lives and have huge impact daily... ...without having to do the dirty work. And what's cool is that I accomplished this by simply focusing on ONE thing … which was by replacing and multiplying myself and my knowledge the right way! Most of it I acquire from investing and trusting people who had done it before me and allowing them to coach me So let me ask you a question…. Download GHR 004 Hey gym owners, welcome back to gym hacker radio episode #4 and today I am going to share with you guys the ONE thing that change my gyms course from failing and not being able to pay me... ...to becoming a 400 member, 1 million dollar run rate local brand... When I first started operating and marketing my gym the way I am now I was concerned about positioning my gym and attracting new membership... ...without just lowering my membership prices and bringing in people who just want free stuff… ...because at this point all I had to sell on was the fitness itself and it was becoming harder and harder to standout amongst the noise of a crowded market because I didn't have a corporate marketing budget, couldn't afford billboards and didn't want to hire salesman to high pressure people into joining my gym…. I just knew that the methods and experience we were providing in our training programs worked and I was excited to share them. The fitness was really good and I fully expected to make money with it … BUT I learned it's simply not that easy when every other gym sells on their coaching, community and programs ALSO being the best. So in testing many different approaches to growing the gym something magical occurred (which was completely unexpected) … We found the one thing, it was all about the mindset of how we crafted our message to the public As I began to play with our marketing message I learned that I had to essentially give people what they WANTED… …to make it possible to give them what they REALLY NEEDED… We stopped competing on price, in fact we stopped competing all together Instead of saying we are a better version of the same thing down the road, instead we began to position ourselves as an entirely different concept that was about their individual well being goals not one about amraps and metcons and language that no one understands to one where we talked about what they were FEELING Instead it was about their goals and going in to how this affected every part of their being This is what they needed. But you can't lead with that even. You had to make it about them, not about you. And that's a very hard marketing message to craft, to speak to the masses but also make each person feeling like you're talking to them individually. but when we did this they started to pay more money for membership and upsell programs!… And I did all that without giving even one class away... ...no free trial weeks or months ...no groupons ...no baiting them in with something unethical ...no lowering my prices (in fact, I had to increase them!) but I had no idea that by helping them transform their lives … the quality of my life would also be transformed …in the most amazing way. Like I said earlier … I was expecting to make some extra money …but as I helped each one of my members with the amazing systems we built out… doors of unexpected opportunity started opening for me. Through my gym I've been able to change SO many lives …the lives of so many fascinating people who I never thought would be the type I would want to train … We now have hours where we have 3 programs running at once (in different rooms) and over 80 people working out at once. We have built out systems for selling high dollar personal training that allows us to really over deliver for our members... ....and in exchange they pay us with a smile on their face! There is an amazing vibe and atmosphere in our gym that almost sells itself. But the REAL benefit (the one that's not so obvious on the surface) … has been the fulfillment I get …when a member or client puts it all together … and as a result their life is transformed. (We've helped a couple people lose over 100 lbs!) The money's great …but being instrumental in the transformation of someone's life … which directly affects their family (is a tremendous blessing to me.) And when they express how thankful they are for my help … the look in their eyes (and the hug they give me says it all) … And for me (that's what my business is really about). When you do all four of these things you're providing SO much value to them that paper money can not be used as a measuring stick of its value. The value will be infinite. They will decline job offers and think about where they live next because it my mean they'll lose their gym. And that's non-negotiable. Successful gyms don't grow big and become profitable by accident. There are reasons why the great ones succeed. It requires the development of genius. The reasons these gyms and businesses succeed, is because they've developed this genius. You have to change the way you think about your business. No other business in the world has been as successful for the as long as the church has, and that's because it fulfills on needs that people require to stay balanced. These concepts apply and religion just happens to be the medium upon which it is provided. Show Notes: Warmer through fellowship - community & belonging The #1 need for humans is a feeling like they belong to something Question: What are we doing to build community? Deeper through discipleship - education, our belief, create raving fans Ambassadors - representatives of a higher power = coaches Coaches are ambassadors, that means everywhere they go they are disciples of your gym. Don't ignore people, who here has been in a group conversation and you're the one feeling like they're getting ignored? How's that feel? It's prob one of the worst feelings in the world. So ask yourself when coaching if anybody might be feeling that way in your class. 5 things to remember to give you confidence: - they have the same longings that you do. Something is missing. - do members know what your mission is? teach them something, don't take the them fishing, teach them how to fish! Questions: What are we doing to teach them how to fish? Stronger through worship - belief, part of the movement, being present and supporting the cause are they attending and showing up are they connected to the cause, movement and the mission what we stand for our staff, our team our methods, the ownership Question: What do we stand for, what's our mission? Broader through ministry, and service - solve a real problem (recognize leaders) mobilize people around the mission promote enthusiasm, teamwork and winning recognize people, identify key players and give them recognition Question: what are we doing to recognize people and each other? Larger through evangelism - religious, cult like belief in the movement preaching the gospel what we stand for Question: What's the experience our members are having? Is it worth sharing?
There is an old saying that goes, "You can have it fast, you can have good, or you can have it cheap. Pick two" Good +fast = cost Fast + cheap = low quality (no results) Good + cheap = time And some people who have been guru's in the gym space for a long time, because they did is slowly, will tell you slower is better.
