We happen to work with a lot of contractors, but it doesn’t really matter what type of business you’re in. There are so many business owners that want to scale their product, actually grow the value of their product. They want to go from selling a product or service that’s X and offers X at this price, to being able to 2x or 5x it—make it more robust, bigger, or whatever. We talk about these systems all the time. Implementing effective systems to ensure consistent profitability is a critical aspect of not only running a business but also being able to scale a product. Hey, it’s Scott Beebe with Business On Purpose. Let’s talk about this idea, and I want to give you a real-world example of a client of ours. I’ll share his name—got his permission—who was able to 5x his project size. We only asked a couple of key questions, and I want to walk you through that. My buddy Sean Supple, who owns Supple Homes out of Menlo Park and Palo Alto in the Silicon Valley area of California, was laboring away at this wonderful home building company. They were servicing a lot of $2–3 million projects, which, depending on where you live, is a significant project size. But Sean knew he and his team were capable of taking on more unique opportunities, particularly in their market, and they wanted to go after those. Like most contractors, cash flow was always an issue due to the expense of running a business. With 78–82% cost of goods, plus the realities of the Silicon Valley market, it was a challenge. So Sean and his team committed to subdividing their bank accounts—something we talk about all the time. By cutting up their dollars and placing them in separate “homes,” they could see where the money was and also map out their entire process. They created a master process roadmap, even distilled into learning pathways, and committed to RPM communication (Repetition, Predictability, and Meaning). That meant regular agenda-driven, leader-led, one-hour team meetings, departmental meetings, one-on-one check-ins, and executive-level meetings. But what they found themselves needing was a more meaningful marketing plan. So we asked this one key question—the one I want you to write down: Where has 80% of your business come from in the past? We meet so many business owners who want to hire outsourced marketing firms. That’s fine, but the reality is they’re chasing new pathways when often the answer is in plain sight. Building new channels is like building a building—it takes years of groundwork. Instead, look back and ask: Where has 80% of your business come from in the past? For Sean, the answer was easy: architects. Rather than wasting resources on random efforts, we mapped out a simple, intentional, repetitive, predictable, and meaningful outreach process to a basic list of local architects. Within a few months, Supple Homes began securing larger, more complex projects by nurturing those existing relationships. Sean and his team built financial processes, marketing processes, sales/conversion processes, and operational processes. This gave both his team and prospective clients confidence in their ability to deliver on larger, more challenging projects. The impact of Sean’s new commitment to process implementation went far beyond immediate financial gains. By maintaining a solid cash balance—something many contractors struggle with—they no longer had to rely on borrowed money, credit lines, or constant lending. Instead, with subdivided cash and clear processes, they sustained financial stability and gained the confidence to take on larger projects. As a result, Sean and his team successfully transitioned from handling $2–3 million projects to $8–11 million projects. Yes, the market helped, but the real key was their strong financial foundation. Winning projects is one thing; delivering them profitably and on schedule is another. Sean’s story illustrates several key points for contractors looking to improve profitability: Regular financial tracking—even if only a few minutes a week—can greatly improve cash flow management. Subdividing bank accounts helps visualize and control finances. Much of cash management is more about psychology than the dollar itself. Control your money rather than letting it control you. Maintaining a healthy cash balance provides confidence and capability to take on larger projects. Cash gives you options. Without it, your options shrink. Improved processes and profitability allow reinvestment in the business, employee incentives, and personal profit—all critical for long-term success. By implementing these systems, you can achieve the kind of growth Sean did. Markets will rise and fall, but preparation and process allow you to handle whatever comes your way. So remember this key question: Where has 80% of your business come from in the past? And what systems do you have to repetitively, predictably, and meaningfully mine that 80%? You know that dashboard in front of you when you get in a car and start driving it around? One of the things you're looking at, obviously, is the speedometer, odometer, the fuel gauge—those sorts of things. But it’s also those lights, those warning lights that can come up and let you know what the performance of the car is doing. And so in business, we have a dashboard. We operate via dashboard. And with that dashboard, there are also some warning lights—some yellow lights, some red lights—that we can look for. Hey, it’s Scott Beebe with Business On Purpose. I wanted to walk you, as a business owner, through just a couple of red flags that you can begin to look for. Not to be obsessed about, but to simply understand as warning signs. Now, we do something in our business that we actually took from a book I read years ago called American Icon. It was the story of Alan Mulally, the guy who came from Boeing and descended into Ford and essentially helped Ford resurrect what they were in—about a $12 billion hole—back near the 2007–2008 time frame. One of the things he did was incorporate this idea of green, yellow, and reds into their system. So I want to talk about some of the reds that I think could be helpful for you as a business owner as you begin to sort of audit where you’re at as a business. You often feel like your week is a constant whirlwind of just putting out fires. You’re putting on the fire suit, putting out these little fires, and they always seem to pop up. You feel like you’re drowning in emails, spending hours every day just trying to keep up and spinning. (I actually outsourced my email about three months ago, by the way.) Those are telltale signs that your business might be running on very thin ice, on low fuel—and you’re running on chaos rather than a well-oiled system. Too many of our businesses are actually leveraging the wrong fuel. Instead of leveraging the fuel of vision, mission, values, repetition, predictability, and meaning—we’re leveraging the fuel of chaos. So I want you to consider your team’s performance and morale. If your team members seem confused or you’re receiving poor performance reviews and negative feedback, it’s time to start evaluating your process. We actually do a healthy owner assessment and a healthy team member assessment every year for each of our clients. This sort of gives these yellow or red flags—or in some cases, green flags—so you can understand what’s working. Even if you’re conducting surveys, the results might be pointing to some underlying issues in your organizational structure that you need to be aware of. Those are red flags to be looking for. Another red flag to watch out for is the absence of regular, agenda-driven leadership meetings or team meetings. These are essential for keeping everyone aligned and focused on your company’s goals. If you find your production meetings are starting to drag on for two and three hours, that is a clear red flag. You’ve got to be looking at that. So, if you’re not having meetings on a regular basis—Scott, what do you mean by regular? Let’s start with weekly. If you’re not having meetings weekly, that could be a red flag. If those meetings are going beyond one hour, that could be a red flag. And in many cases, it is a red flag. Those meetings need an overhaul. “Scott, we need more than an hour.” No, you don’t. If you can’t get it done in an hour, what about those decisions we have to make? Well, usually those decisions are between two or three people in the meeting. So identify the situation, have them write it down, and let them go on a one-off. That should not take more than five, ten, fifteen minutes. If they need longer than that, that’s a workshop to begin to work on separately. Another red flag: missing schedules and falling behind on bill payments. These are serious symptoms of a disorganized business. If you find yourself in a position of robbing Peter to pay Paul—in other words, shuffling money around to cover immediate expenses—you are treading on very thin ice. In fact, you are running on pure chaos at that point. That practice of robbing Peter to pay Paul, while sometimes necessary in very dire circumstances, is quite unsustainable, risky, and sometimes illegal in the long run. All of those are signs pointing to a chaotic system. You’re running on chaos fuel, and that system is really holding your business back. You’re going to start lurching just like a car that’s got bad gas in it. Without a solid framework in place, you’re going to continue to struggle with efficiency, productivity, and growth—all the things you want. So it’s time to step back, assess your current process, and implement systems that will bring order to chaos. Remember: a well-structured business is not just more profitable, it’s also far less stressful to run and far more satisfying for everyone involved. Hey, we can help you with all of this. Well, there are some things that I love in life and there are some things that I want to avoid like the plague. Conflict is one of those. I am not one of those that looks to run into conflict. In fact, I would classify myself as pretty conflict averse. But I’ve had to learn over time that leadership requires these things to come out eventually. That doesn’t mean I’ve done them great. Actually, this picture you see—if you’re watching on video—I got from a buddy of mine, Rob Shreve. Don’t worry, audio listeners, I’ll walk through it. Rob has this book by John Maxwell, a leadership guy who talks about leadership principles. It’s a daily read, and today’s was especially interesting and helpful. I wanted to share it with some commentary on how to lean into conflict. Before we go through the list, I want to bring your attention to a study I went through earlier this year. It was specifically about men, but I think we can broaden it to leaders in general. There are three “biases” they mentioned: Move towards – having the bias to move toward a thing. Be responsible for – taking responsibility even if it’s not your fault. Depend on – learning to rely on others. We live in a culture, especially in the U.S., that celebrates independence. Independence isn’t wrong, but we are inherently dependent beings. It’s woven into who we are as humans. Learning how to depend on others is key. Right now, I’m depending on this list to help me move toward confrontation. Why? Because there’s a statement that says: As you endure divine discipline, remember that God is treating you as His own children. Who ever heard of a child who is never disciplined by its father? If you’re not disciplined, as He does all of His children, it means you’re illegitimate and not really His children at all. Discipline can actually show care, concern, and legitimacy when offered thoughtfully. Here’s the list from Maxwell, with my thoughts: 1. Confront ASAP. This goes back to the leadership bias of moving towards. Last week I noticed a situation that came to a head, and I decided to address it the next day. The longer you let it fester, the worse it gets. 2. Address the wrong action, not the person. Focus on the task or action that was wrong, not on labeling the person. This allows both of you to look at the issue together instead of turning it into a personal attack. 3. Confront only what the person can change. Sometimes people say they can’t change something, but often they can. Look at the heart and mindset. Some core wiring may not be alterable, but most issues of the heart can change. 4. Give the person the benefit of the doubt. Ask yourself: If I let this person go, would they be surprised? That question often reveals whether you’ve done everything to equip them to succeed. 5. Be specific. Be careful here—too many examples can give the other person a way to deflect or create chaos. Stay focused on what matters. 6. Avoid sarcasm. I love sarcasm, but it’s rarely helpful. It often makes the other person feel worse, even if it gets a laugh. The root of the word “sarcasm” comes from the Greek sarx (flesh) and means “to tear flesh.” It’s the use of irony to mock or convey contempt. 7. Avoid words like “always” and “never.” It’s rarely true that something happens always or never. Be thoughtful with words—they can light things on fire if we’re not careful. 8. If appropriate, tell the person how you feel about what was done wrong. Saying “I feel” or “I see” communicates perspective, even if it’s not the absolute truth. 9. Give the person a game plan to fix the problem. Even better—work together to create it, but get buy-in first. 10. Affirm them as a person and as a friend. Remind them you appreciate them and that a mistake in a task doesn’t diminish their value or contribution. I found this list to be a helpful tool. A pastor once said, “I don’t ever want to be convicted of not moving towards a situation. Even if I’m wrong, I want to be convicted of moving toward it.” I’ve started telling my wife, “I think I’m going to lean into this, but there’s a 50/50 chance I might be wrong.” So, go through this list and ask yourself: Which of these areas do I struggle with most? Do I move toward issues or avoid them? Do I use sarcasm? The goal is to confront in a way that builds up, not tears down. Recently, I shared examples from American Paving Designs, clients of ours for years. I told you about how they had that systems mindset—whatever task they do, they document it, capture it, and record it like it's the last time they'll ever do it. Their approach to training and information management showcases the power of a growth mindset in action. By creating training videos their team can access and rewind as needed, they've implemented a system that saves time, reduces frustration, and empowers their team. That is the ultimate task and indication of a good leader: equipping the team. This method benefits both new employees seeking information for the first time and experienced staff who would otherwise answer the same questions repeatedly. How many times have we heard clients say, "How do I get people to stop knocking on my door asking to pick my brain?" One of the biggest barriers isn’t ideas or opportunities—it’s mindset. Their commitment to systematizing knowledge reflects a mindset shift crucial to growing businesses. What holds people back from systematizing isn’t usually skill—it’s mindset. Carol Dweck explains in her great book Mindset that a fixed mindset—locked up and padlocked—can hold you back and trap your business in chaos. A growth mindset, on the other hand, opens up continuous improvement, or what we call RPM: repetition, predictability, meaning—and also efficiency. With a growth mindset, you can begin to intentionally and systematically map out your business processes. Why? Not because you're a robot or obsessed, but because you want to equip others. This isn’t just about process—it's about creating an environment of equipment where continuous, relentless learning (one of our five core values) and improvement are prioritized. You might be thinking, “But I'm not a systems person—that's not who I am.” Well, if that’s the case, you have two options: push yourself to learn and develop the skills, or find people who excel in that area to help you. Either way, you must shift your mindset to understand the power of systematizing so that you can equip others. What’s the purpose? To equip others. Why? So you and they can be liberated from chaos and make time for what matters most—not just leisure time, but meaningful work time, too. As a leader, your role is to provide the vision, mission, values, culture, resources, and support necessary to build and refine systems over time. We've been liberating owners from chaos for a little over 10 years now at the time of this recording. When you look back at the history or sort of the anthology of what we've seen built in these tools in the Business On Purpose Operating System, we've realized that one of the core tools is something that we call the Master Process Roadmap. If you look at it, there’s a core question that many owners ask, and that is, “What happens to the business if something happens to me?” Well, if you've got your Master Process Roadmap in place, then you've got something that the business can continue to operate on long after you're doing something else. And that’s not necessarily the goal—but if something does happen, then you’ve got things in place. Hey, it’s Scott Beebe with Business On Purpose. So how do we streamline the operations to boost efficiency, increase employee satisfaction, and also give us confidence in how the business is going to operate? I want to tell you a story about some dear friends of ours—clients of ours as well—American Paving Design. They offer an excellent example of how to go after process clarity through their commitment to the Master Process Roadmap. Having this single-page document—and when I say a single-page document, I’m talking about an electronic version, of course—is paramount for successfully organizing your business. It holds all of the processes required for delivering your product or your service, but all on one sheet of paper. APD’s approach involved a comprehensive brain dump exercise. We sat down and categorized the processes into the four core systems: marketing, sales, operations, and administration. That initial step allowed them to identify all their procedural names. They didn’t dive into how each individual process works—they just named the processes. And even in that, it was sort of a cathartic experience to get these things out of their head. They felt good just seeing them on a document. Over the course of a couple of years, they began to systematically walk and document 300 processes, creating a very robust operational framework. What’s particularly noteworthy about American Paving Design’s approach is its use of video documentation. By leveraging screen capture technology or even just an iPhone, they’ve created visual guides for a wide range of tasks. This method is especially effective because it allows for clear, step-by-step demonstrations that might be difficult to explain if they were just written down. It catches some of the nuance. The benefits of such extensive documentation are significant. Team members—whether out in the field or in the office—can easily access these guides or process documents whenever they need to. It’s a self-service methodology that reduces the need for constant questions and interruptions. For instance, instead of asking Nicole how to run payroll every time, an employee can just watch the relevant video guide. And Tim, the owner, has confidence that it’s being done right. The system saves time and empowers employees. To me, that’s one of the biggest features of this—the ability to empower someone else. Delegation is an incredible opportunity to show compassion, empathy, and trust in other people. When we have these documentation systems in place, we empower others to find solutions independently. Not only do they have a running start because of the process, but they can also innovate on a process that’s already been done. When they have confidence in knowing what to do, it reduces the reliance on key personnel for routine tasks and frees them up to focus on more strategic work. It ensures consistency in how tasks are performed across the organization, leading to higher-quality output and fewer errors. By investing in process documentation, American Paving Design has created a valuable resource that supports ongoing training. It helps new employees get up to speed quickly and serves as a reference for all team members. That form of knowledge management can significantly improve operational efficiency and employee satisfaction as staff feel far more confident and capable in their roles. You're giving them courage—you're literally sharing courage—when you share these processes with them. While creating such an extensive library can take time and effort, the long-term benefits in terms of efficiency, consistency, and employee empowerment make it a worthwhile investment. Just follow the systems mindset. You don’t have to lock yourself away in a library for a week to do this. All you need to do is sit down, and for the next thing you do—document it. Capture it like it’s the last time you’ll ever do it. That’s what we call the systems mindset: the next task you do, video it, document it, record it like it’s the last time you’ll ever do it. Recently, Ashley and I have had the privilege of meeting with some young couples and talking to them as they're just coming into marriage or preparing to be married. They often ask us a variety of questions, as you would expect from anyone talking to a couple who’s been married for a while. One of the big issues that consistently comes up early in marriage—and continues to show up later—is the issue of money. That’s been true in our marriage as well. It makes sense that money and finances are also a very real issue for business owners, especially those who are married and both spouses work in the business. So let’s have that discussion. I think it’s really helpful, and I want to drill it down to one financial dashboard that can bring clarity. Because that’s our ultimate goal—to liberate you from chaos and make time for what matters most. By the way, my name is Scott Beebe. If we haven’t met yet, I’m part of the Business On Purpose team. A lot of times we meet people who say, “Hey, I’ve got a vision for what I want to do.” Great! We help you write that down. We’ve got a vision story framework that does that well. One of the next steps is to build out your financial dashboard. This involves subdividing your cash accounts and will help you gain a much clearer picture of your actual financial health. Instead of lumping everything into one, two, or three bank accounts, it requires about six or more. Now, I know that sounds hard, but I promise it’s not. Once we do that, we can begin to isolate the cash in your business and start tracking different aspects of your finances. By breaking your finances into categories, you can more easily monitor the flow of cash. We like to say “flow of cash” instead of just “cash flow,” because for many, that term brings to mind complex reports. This method also allows you to allocate resources effectively and make informed decisions—because now you can actually see where the cash goes. It's kind of like Dave Ramsey for business. Having that level of monetary organization lets you track progress toward any kind of goals—generosity goals, profit goals, reinvestment goals, and more. You can adjust your strategy as needed. Visioning and financial planning is not a one-time event. (And when I say financial planning, I don’t mean what a financial planner does—I mean you allocating cash to plan the future of your business.) It’s something we must regularly revisit and refine as the business grows and evolves. So, what can you do first? Start with a simple spreadsheet to track your cash balance every single week. You might ask, “Can we do this in QuickBooks or Xero?” Theoretically, yes. But you usually won’t—and it serves as a great discipline to do it manually. That foundational step of a spreadsheet allows you to create a realistic budget for the year ahead. Look at your existing profit and loss statements and chart of accounts. If you don’t know where to start, look at last year’s P&L. That’s a great starting point. Don’t worry about being precise with your budget at first. Budgeting is more of an art than a science. Once you’ve got your vision statement and a basic financial dashboard in place, it’s time to build out your organizational structure. So now you’ve got a vision and a financial dashboard—now build an organizational structure to know who’s going to handle the financial “fuel” driving the business forward. Think of this like creating a skeleton for your business, similar to the human body. Instead of focusing on specific individual names, focus on the roles. We say “role first, people agnostic.” This lets you structure your business based on responsibilities instead of personalities. Next, identify and map out each process required to run your business. You’ve got a vision, a simple dashboard, subdivided bank accounts, and a consistent snapshot of those accounts. Now you can create an org chart to know who’s doing what—and then define what they’re doing. These processes fall into four core systems: marketing, sales, operations, and admin. List the processes under each of these categories. You don’t need detail yet—just broad items like “website,” “social media,” or “outbound calls.” This gives you an overview of your operations. Once that’s in place, you can map out your company culture using what we call the “Anchor.” You’ve got your vision, your cash tracking, your roles, and your processes. But how do you build culture into that? Use the Anchor. Create another spreadsheet. List the weeks of the year across the top and your cultural elements along the left-hand side. These could include team meetings, performance reviews, birthday celebrations, anniversary celebrations, training schedules, and more. Then plot these cultural events across the calendar. Assign one person to manage the Anchor and you’ll have a visual representation of your business’s RPM culture—Repetition, Predictability, and Meaning. It’s about creating a framework. It doesn’t have to be perfect from the start. The goal is to have these pieces in place and work them with consistency. As you implement these steps, you’ll gain a much clearer picture of your business’s structure, finances, and culture. It allows you to make better decisions and build a stronger foundation for growth. So we started with money—realizing that money is just fuel. It’s a tool to pursue your vision, build clarity around your structure, understand your processes, and foster your culture using simple, actionable tools. Organizational Structure – Clarify roles and responsibilities. Processes – Know what needs to be done. Anchor – Build and maintain your culture. That’s the glue that holds everything together.
