Description

Are you lying awake at night, wondering how your store will make it through another month? Do you remember the excitement you felt when you first opened your doors, only to now find yourself drowning in inventory decisions and cash flow worries? Team? Family? You’re not alone. As a mom and store owner who nearly lost everything – twice – I intimately understand the weight of these struggles. Those sleepless nights and constant stress almost made me walk away from my retail dreams entirely.
But here’s the truth that changed everything: retail success isn’t about working harder; it’s about working smarter with proven systems that actually work. Through my own journey from near-bankruptcy to building RETAILMavens, I’ve discovered what truly transforms struggling stores into thriving businesses. Today, I’m most proud of our ”Millies” – clients who’ve broken through the million-dollar ceiling, a milestone that only 1.9% of women-owned businesses achieve. Every time we celebrate a new ”Millie,” I’m reminded why this mission matters so much: these women aren’t just building profitable stores; they’re reshaping their communities and inspiring others to believe in bigger possibilities.
The Retail Profit Formula Podcast is your weekly guide to mastering the three pillars that revolutionize independent retail businesses: strategic inventory management, sustainable cash flow systems, and transformative leadership skills. Each episode unpacks practical strategies from our proven methods – the Sales Breakthrough System, Profit Roadmap, and Profit First powered by RETAILMavens. You’ll hear real success stories from store owners who’ve doubled their income and profits, eliminated their stress, and rediscovered their passion for retail. We dive deep into solutions for your most pressing challenges: from managing seasonal cash flow and optimizing inventory turns to building a team that runs your store like a well-oiled machine.

You’ve worked all year for this quarter. The customers are coming. But what if you have a busy November and then open your January bank statement wondering where all the money went? If you’ve ever worked harder than ever through the holidays and still felt like it wasn’t enough, this episode is for you. Cathy has a real conversation with you before the season gets loud. Holiday sales are projected to top $1 trillion for the first time, but more than half of that growth is coming from higher prices, not more shoppers. At the same time, retail wages are up nearly 5%, and 42% of small business owners now say labor is their single biggest problem. Cathy walks you through four things that make sure what your season amplifies is solid. What You’ll Learn in This Episode Why your markup on best sellers matters more than your holiday sales forecast The simple rhyme that helps you remember the difference between a 60% and 65% initial markup How to make it easy for the budgeting shopper to say yes at your prices Why your team and your in-store events are the edge online shopping can’t touch What a Millie does before the holiday season starts, not after the first slow week Key Takeaways The season amplifies your foundation. The holidays don’t fix a shaky business. They amplify what’s already there. Price to thrive. Below a 65% markup on best sellers, a full floor can still leave you short on cash. “Use 2.5 to stay alive, but use 3 if richer is what you want to be.” Clarity converts. Most shoppers are budgeting. Clear under $25, $50, and $100 sections make it easy for them to say yes. Your team is your edge. Give her a reason to come in, then a team member who helps her complete the gift. “No algorithm does that.” Your Millie Moment: This Week, Do These Four Things Check your markup. Pull your best sellers and look at what they’re priced at on average. Anything you control that’s below 65%? Multiply the cost by 3 going forward. Label your price points. Set up clearly signed, well-merchandised sections for under $25, under $50, and under $100 so your customer never has to do the math. Book your events now. Get at least two in-store events on the calendar for November and two for December before the 24th. Think trunk show, gift-wrapping night, Shop Small Saturday, or a prosecco tasting. Name your gift toppers. Run one team session before the busy weeks start. Pick your top three “this completes the gift” items, display them behind the register, and practice the suggestion once before the store gets loud. Resources & Links Ready for your best Q4 ever? Follow us on social media for more updates! Facebook / Instagram 💚 Remember: Working harder isn’t the answer. You already proved that last year. Working the plan is the answer. Being a richer retailer means more than money. It means time, freedom, and being present for your family, your Thanksgiving dinner, and your Christmas Eve. You turn your customers into gift-giving rock stars. You are astonishingly fabulous, and you are loved.
You hired a manager so you could finally step out of the day-to-day. Instead, you’re double checking their work, answering every question, and more exhausted than when you did it all yourself. If you’ve ever thought “nobody can run this store as well as I can,” this episode is for you. Cathy sits down with April Sabral, who has spent thirty years leading retail teams at companies like Apple, Starbucks, Gap, Banana Republic, and David’s Tea. April went from running one store to leading more than 300, and she’s the founder of Ripple Leadership, the world’s first leadership operating system. Together they talk about why your team takes its cues from what’s going on in your head, and the simple shifts that get your managers leading without you. What You’ll Learn in This Episode Why seeing your team as an expense instead of an investment keeps you stuck on the sales floor What the leadership lid is and why your team will only rise as high as you do The three ways to communicate with your team: directing, training, and coaching How AI can give you time back to spend with your people The WIN acronym for giving feedback without conflict Key Takeaways Your thoughts become your culture. If your team only gets things 90% done, they may be picking up on your belief that things won’t be done right unless you do them.  Raise your leadership lid. “So if your leadership level is five, your staff is only going to be at three. You have to keep raising your leadership lid.”  Talk less, listen more. Coaching is 80% listening and 20% speaking. If your meeting is just updates, it could have been a text message.  Use WIN for hard conversations. When this happens, it makes me feel like, and this is what I need from you.  Your Millie Moment: This Week, Do These Four Things Ask the question. The next time a team member comes to you with a question or problem, stop before you answer. Ask, “What would you do if I wasn’t here?” Listen to their answer and coach the gap. Flip your huddle. Instead of telling your team the goal and the to-do list, ask them to speak. Start with “What are you grateful for today?” and then ask, “What’s one thing you’re not confident in that I could teach you today?” Take the 24-hour challenge. Try taking “I,” “me,” and “mine” out of your language for one day. Notice how often you’re talking about yourself instead of getting others to talk. Tell your team what you’re doing. Let them know you’re working on your coaching skills and that meetings are going to change. Being open about it makes you more human and helps them come along with you. Welcome to episode 101 of the Richer Retailer Podcast!  Most podcasts never make it past episode seven. This one has made it to 101, with almost two years of conversations, lessons, guests, and “Millie Moments” shared with store owners like you. Cathy is so grateful for every follow, every comment, and every time you’ve pressed play. Cathy wanted this milestone to be something truly special. She spent six weeks trying to find the one perfect idea that would make it stand out. The 100th came and went while Simon Trafford’s world building series ran, so 101 became “the one.” Then a full recording was lost because there was no sound, and she was fighting a nasty cold too. In the middle of all that, Cathy saw something. Her struggle to make this episode perfect was a small picture of everything she’s learned in 101 episodes. So instead of 101 tips, she’s giving you the four things that matter most: the four C’s of a recovering overthinker. She uses them herself, and she teaches them to the store owners she coaches. This is Cathy’s thank-you to you, and one of her most personal episodes yet. If you’ve ever stared at an order sheet for days, rewritten the same email six times, or felt like someone is about to “figure out” you don’t know what you’re doing, this one is for you. Overthinkers, unite! What You’ll Learn in This Episode How to catch the death spiral of automatic negative thoughts before it takes your whole day (or your whole night) with it Stephen Covey’s lesson about the space between an event and your response, and why that space is your greatest strength Why “I made a mistake on that buy” is learning, but “I’m not a real store owner” is shame How consistency beats fancy ideas, and what college athletes can teach store owners about showing up Why overthinking is armor, and how to name it, confront it, and set it down Key Takeaways Catch your thoughts. Notice when you’re in the spiral. Picture yourself as the pilot, wrap both hands around the stick, and pull back. Deuteronomy 30:19 says it best: choose life. Choose life. Bless yourself the way you’d bless your best friend. You never lose. You either win or you learn. Commit. Do it anyway. Cathy has sent an email every week since July 2013, minus one week. The store owners who build real businesses are the ones who keep showing up, even when they don’t feel like it. Confront the armor. Overthinking feels careful, but it guarantees that nothing moves. The order doesn’t get placed, the hire doesn’t get made, and the price doesn’t go up. Your rescue line. When the plane starts going down, breathe in “Armor off,” then breathe out “Choose life.” Your Millie Moment: This Week, Do These Four Things Catch one spiral. The next time you catch yourself cursing yourself, especially at 11 p.m. or 2 a.m. while scrolling, close the app. Picture yourself pulling back on that stick and say out loud: choose life. Bless yourself like your BFF. Write “BFF” on a Post-it and put it where you’ll see it every day. Or do what Cathy’s coach Joey told her: put a picture of your seven-year-old self on your desk. Would you curse that little girl? Of course not. Name your armor. Where is overthinking showing up in your store right now? An order sheet, an email, a hire, an owner-pay conversation, a price increase? Write it down and say it out loud: “This is my armor. I’m scared of being wrong.” Take one action anyway. Pick the thing you named and move it forward this week. Place the order. Send the email. Raise the price. Done beats perfect. All she needs to hear is “Me too, Cathy.” And if you know another overthinker, please share this episode with them. 💚 Remember: The customers who love you love you, not your perfect decisions. Your family loves you, not your flawless week. Your team is waiting for you to lead, not to be perfect. Thank you for being part of these first 101 episodes. You are astonishingly, fabulously adorable. And you are loved. Armor off. Choose life.
This is Part 2 of our series with Simon Trafford. You've built something real in your store. Your customers know you. Now the question is: how do you extend that world online without watering it down? The answer isn't better design or more ads. It's understanding that your story is your unfair advantage. What You'll Learn in This Episode [05:40] The Evergreen Engine: How to build a system that doesn't rely on constant effort [07:17] Q4 Planning: Why you start in July, not October (with real numbers) [11:26] The biggest fallacy in e-commerce (and why you should ignore those emails) [13:32] Channel chasing: Why most retailers fail and how to avoid it Key Takeaways Email is an owned channel, send 1-2 times per week minimum or you're leaving 40% of revenue on the table. The Evergreen Engine removes risk. Once your first three pillars work, paid ads become strategic experiments. Don't chase channels. Lock in what works, then strategically add new channels. You're the main character (until $1M/month). You know your business better than any outsourced marketer. Your Millie Moment: Do These Four Things This Week Walk Through Your Store Notice how you describe your products. Notice the specificity, emotion, vulnerability. Write it down. That's your blueprint. Lock In Your Origin Story Why did you start? What problem were you solving? Don't skip this. Add Story to One Page Pick your homepage or a product page. Tell the story. Make someone feel something. Check Your Email Frequency How often are you emailing? Less than once a week? You're leaving 40% of revenue on the table.
