Measure What Matters: How Google, Bono, and the Gates Foundation Rock the World with OKRs
Book Summary: Measure What Matters by John Doerr I had lunch yesterday with my now-retired business partner and mentor, Dr. Jerry Newman. Since 1977 he has been teaching CEO’s and business managers that their People systems and Pay need to align with business goals, and that all should be objectively measured. You know, since Jimmy Carter was President… I was wearing polyester striped bell-bottoms, and during the stagflation years before Reagan and the economic growth of 1981-2008 and 2016 until now. Not new news, people! I also just read “Measure What Matters” by John Doerr- who worked with Google and Intel and the Gates Foundation to do just that. Here is are some excerpts– I recommend you read the whole book! Summary of Measure What Matters — the OKR Framework Objectives (Os) • Simply WHAT is to be achieved • Significant, concrete and action oriented • They are a vaccine against fuzzy thinking • The objective is the direction Key Results (KRs) • They benchmark and monitor HOW we get to the objective • KR should be succinct, specific, and measurable • The KRs typically include hard numbers They are expressed in this format: We Want to: • {Objective} As measured by this set of KRs: • {1. Key Result} • {2. Key Result} • {3. Key Result} One of the most sought benefits of implementing an OKR [Objectives and Key Results] strategy is corporate alignment. Four benefits of the OKR system: Focus, Alignment, Tracking and Stretch, were used by DR Andy Grove when he was CEO of Intel to return to its “rightful, dominant market position.” Superpower #1: Focus and Commit to Priorities Superpower #2: Align and Connect for Teamwork Superpower #3: Track for Accountability Superpower #4: Stretch for Amazing The New World of Work Continuous Performance Management Culture -Conversations, Feedback and Recognition that supports your ideal culture Some of my favorite excerpts: “We don’t hire smart people to tell them what to do. We hire smart people so they can tell us what to do.” — Steve Jobs Getting the entire organization focused on the company’s most crucial Objectives is key to employee engagement and ultimately success in the market. Studies suggest that only seven percent of employees genuinely understand their company’s strategies, and, what’s expected of them to help reach these corporate objectives. What is the connective tissue that enables this alignment? OKRs, (Objectives and Key Results) can provide the linkage and visibility to create true alignment in any organization. Doerr uses a football team analogy to illustrate why connecting Objectives is a blend of top-down and bottom-up planning. Setting successful OKRs requires a balance of cascading Objectives and Key Results down through the organization, and input from employees into their personal Objectives. (With the important caveat that personal Objectives must be in support of, connected to, the company’s top priorities). The top-down cascading connects everyone in the organization, creating alignment; and the bottom-up planning gives individuals a greater sense of ownership, creating engagement. Doerr quotes an exasperated CEO who states, “At any given time, some significant percentage of our people are working on the wrong thing. The challenge is knowing which ones!” “Ideas are easy, execution is everything.”

Purpose: The United States and China are the largest and second largest economies in the world. President Obama calls the relationship the most important bilateral relationship of the 21st century. Yet the relationship is fraught with mistrust and miscalculation, with the potential for catastrophic conflict. Many scholars have written about the complex reasons behind the agreements and disagreements by taking a particular narrative. What they missed is that, on every single issue of importance, there are four underlying perspectives: how Americans view themselves, how Chinese view Americans, how Chinese view themselves, and how Americans view Chinese. Without understanding the four often competing and contradictory perspectives, and the historical and practical reasons giving rise to them, one cannot truly appreciate the vast potential and danger resident in the defining bilateral relationship of our age. Description: China 411 is a PodCast / YouTube series that explores the differing perspectives that underpin the US China relationship. Ken and Zheng each has spent significant time in the US and in China. Ken was raised in the Mideast, rose to be the Chairman and CEO of Silicon Valley Bank and spent three years in China setting up a joint venture bank. Zheng was born in China and spent half of his life in China and the other half in the US. They are great friends but find that on topics related to US and China they seem to always agree to disagree. Every week they invite a noted speaker to come and discuss a topic of broad interest in which US and China play significant roles. Ken Wilcox: Wilcox joined Silicon Valley Bank in 1990 when he co-founded the company’s East Coast Technology Division. In this role, Wilcox managed the first regional office of Silicon Valley Bank and was responsible for all lending activity east of the Mississippi River. Upon promotion to chief banking officer in 1997, Wilcox moved from Massachusetts to California and became president and CEO within four years. Prior to joining Silicon Valley Bank, Wilcox spent two years as a member of the Technology Lending Group with the Bank of New England and five years at Shawmut Bank in Boston. Prior to his banking career, Wilcox was a professor of German at The University of North Carolina at Chapel Hill. Wilcox received a bachelor’s degree in German studies from Oakland University and a Ph.D. in German Studies from The Ohio State University. He also earned a master’s of business administration from Harvard Business School. In addition to his board seat at Equilibrium Capital, Wilcox is a member of the board of directors of the Federal Reserve Bank of San Francisco, the Asia Society, the Bessemer Venture Partners, and the Young Adult and Family Center at UCSF. He is also an executive committee and board member of the Bay Area Council. Zheng Huang: Zheng has spent exactly half of his life living and working in the US, and the other half in China. Born soon after the end of the Cultural Revolution and shortly before the opening up and reform programs, he immigrated to the US at the age of ten with his parents. Educated at Stanford University and Harvard Business School, he worked for such American corporate icons as Intel Corporation and served under President Barack Obama as a White House Fellow and special assistant to the Administrator for US Agency for International Aid. Eight years ago Zheng returned to China, first to work for Intel and then to strike out on his own, and built a multi-million dollar business connecting global institutional investors with opportunities in the emerging markets. Through it all, and his search for an identity, – “Am I American or Chinese?” – led him to examine the four perspectives running through every Sino-US discourse.

Susan Wojcicki - Audio Biography
Susan Diane Wojcicki was born on July 5, 1968, in Santa Clara, California, to a family steeped in intellectual achievement. Her father, Stanley Wojcicki, a Polish-born physics professor at Stanford University, and her mother, Esther Wojcicki, an educator and journalist of Jewish descent, provided a nurturing environment that emphasized the importance of education and curiosity. Susan’s upbringing on the Stanford campus, surrounded by academia and innovation, greatly influenced her future career path. Susan was the eldest of three sisters, all of whom achieved remarkable success in their respective fields. Her sister Janet Wojcicki became an epidemiologist, while Anne Wojcicki co-founded 23andMe, a consumer genetics company. This family of high achievers was rooted in a strong work ethic and a commitment to advancing knowledge, traits that Susan would carry with her throughout her life. Susan attended Gunn High School in Palo Alto, California, where she excelled academically and was deeply involved in extracurricular activities. She developed an early interest in writing, contributing to the school newspaper and even considering a career in journalism. However, her interests soon expanded to encompass economics and technology. Educational Journey and Early Career Wojcicki’s academic journey took her to Harvard University, where she majored in history and literature, graduating with honors in 1990. Her time at Harvard was transformative, providing her with a broad liberal arts education that honed her critical thinking and writing skills. Initially, Susan planned to pursue a Ph.D. in economics, a path that reflected her interest in understanding the forces that shape economies and societies. However, the rapid growth of the technology sector in the early 1990s captured her attention, leading her to pivot towards a career in tech. After Harvard, Susan pursued a Master’s degree in economics from the University of California, Santa Cruz, further deepening her understanding of economic theory and its applications. She then obtained an MBA from the UCLA Anderson School of Management, where she gained the business acumen that would later serve her well in the corporate world. Before joining the tech industry, Susan worked in marketing at Intel Corporation and as a management consultant at Bain & Company. These early roles provided her with valuable experience in strategic planning, product management, and marketing, all of which would prove crucial in her later career at Google. Joining Google: The Beginning of a Transformative Career Susan Wojcicki’s career took a significant turn in 1998 when she rented out her garage in Menlo Park, California, to two Stanford Ph.D. students, Larry Page and Sergey Brin. Page and Brin were working on a search engine that they named Google. The small, unassuming garage would become the birthplace of one of the most influential companies in the world. Recognizing the potential of what Page and Brin were building, Susan joined Google as its first marketing manager in 1999, becoming the 16th employee of the nascent company. At Google, Susan played a pivotal role in developing and launching some of the company’s most successful products. One of her earliest achievements was the creation of Google AdSense, a program that allowed website publishers to serve ads relevant to the content of their sites. AdSense quickly became one of Google’s primary revenue streams, contributing billions of dollars to the company’s bottom line. She also recognized the importance of video content on the internet, leading Google’s acquisition of YouTube in 2006 for $1.65 billion.
